It's all well and good to say that your organization is process oriented. Sure, everyone knows how to do things. It says so right in the manual that everyone has on the shelf. But how long has it been since you and your employees really paid attention to what they do? Do they truly understand the processes they follow? Do they know how each one relates to the others? Are they aware of the inputs required or the outputs that result from their process? Is your organization truly process driven?

Question: I’ve often found that identifying risk is the most important part in the development of a process. Can you recommend a tool that could be used to capture risk when building processes?
Answer: Your question comes up quite frequently, and I always respond the same way. I strongly recommend processes builders use the Failure Mode and Effects or FMEA tool to capture risk. FMEA can be used in multiple places in process improvement to:
- Determine where problems are
- Help identify cause/effect relationships
- Highlight risks in solutions and actions to take
FMEA starts with input from processes, identifies three risk categories and when to use them. Then we can determine how to mitigate the risk. Of course, process improvement is not a linear process, and never really ends.

Are you collecting metrics for metrics’ sake? Always have a reason to collect data: either improving a process or judging whether you’ve met your goal. Once you understand your goal, you can define and collect the appropriate types of metrics. Collecting them is time consuming, but can yield powerful result, and metrics are the only way to objectively and quantitatively validate your performance and results. Without metrics to back you up, you’re just guessing.
